The Resume Avalanche
In the previous lesson, we explored writing job descriptions that attract the right talent. Now let’s build on that foundation. You post a job. Within 48 hours, you have 200 applications. Some are perfect fits. Some are wildly unqualified. Most are somewhere in the murky middle where you need to actually think about whether they’re worth a phone screen.
And you’ve got 30 minutes to do it before your next meeting.
This is where screening goes wrong. Under time pressure, reviewers default to shortcuts: recognizable school names, impressive company logos, keywords that catch the eye. These shortcuts are fast, but they’re not fair – and they miss great candidates who don’t fit the traditional mold.
AI can help you screen faster without sacrificing fairness. But only if you build the right framework first.

From Job Descriptions to Screening
In Lesson 2, you wrote job descriptions with clear, specific requirements. Those requirements are now your screening criteria. This is intentional – the best screening processes start before candidates even apply, in the job description itself. If you defined the right requirements, screening becomes a matter of checking candidates against those requirements.
Building Evaluation Criteria
Start with the requirements from your job description and turn them into a structured scorecard.
Step 1: Define your dimensions.
For a Customer Success Manager role, your dimensions might be:
- Relevant experience – B2B account management or customer success background
- Client relationship skills – Evidence of building and maintaining long-term relationships
- Communication quality – Clear, professional, and empathetic written communication
- Problem-solving – Examples of navigating difficult client situations
- Technical aptitude – Comfort learning new software tools
Step 2: Weight them by importance.
Not all criteria matter equally. Assign weights:

Step 3: Define scoring levels.
This is where most screening processes fail. “Rate communication skills 1-5” means different things to different reviewers. Instead, define what each score means:

Using AI to Build Screening Rubrics
Here’s a prompt that generates a solid rubric:
Create a candidate screening rubric for a [Job Title] role.
Key requirements from the job description:

For each requirement:
1. Define what "Strong" (4), "Meets expectations" (3),
"Below expectations" (2), and "Does not meet" (1) looks like
2. Provide specific, observable indicators for each level
3. Suggest what to look for in resumes and cover letters
Also include:
- Suggested weighting for each criterion
- Red flags to watch for (things that indicate poor fit regardless of score)
- Green flags (signals of exceptional candidates)
Keep the rubric practical -- something a hiring manager could
use in 2-3 minutes per candidate.
The key is being specific about the role. A screening rubric for a data analyst looks completely different from one for a customer success manager. The more context you provide, the more useful the output.
Phone Screen Evaluation
Once candidates pass resume screening, you need a phone screen framework. AI can help here too:
Create a 20-minute phone screen guide for [Job Title].
Include:
- 2-3 opening questions to assess communication style and
motivation
- 1 question about relevant experience (with follow-up probes)
- 1 situational question related to [key challenge of the role]
- A scoring rubric for each question (what strong/weak
answers look like)
- Red flags that should end the process
- A clear "advance/don't advance" decision framework
The goal of a phone screen isn’t to evaluate everything – it’s to quickly confirm whether someone is worth investing interview time in. Keep it focused.
Batch Processing Applications
When you’re facing hundreds of applications, here’s a workflow that combines AI efficiency with human judgment:
Round 1: Knockout criteria (2 minutes per batch of 10)
Define 2-3 non-negotiable requirements. These are binary – candidates either meet them or they don’t. Examples:
- Authorized to work in [country] without sponsorship
- Available to start within [timeframe]
- Has [mandatory certification/license]
Anyone who doesn’t meet knockout criteria is a polite rejection.
Round 2: Rubric scoring (3-5 minutes per candidate)
For candidates who pass knockout criteria, apply your rubric. Score each dimension. Flag candidates scoring 3+ on all weighted dimensions.
Round 3: Comparative review (10 minutes for the shortlist)
Compare your top-scored candidates against each other. Look for patterns, complementary strengths, and anything the rubric might have missed. This is where your human judgment is most valuable.

Writing Rejection Emails That Don’t Burn Bridges
Most companies are terrible at this. Candidates who get ghosted or receive cold, generic rejections become detractors. Candidates who get respectful, timely rejections might apply again, refer others, or become customers.
Use AI to draft empathetic, professional rejections:
Write a rejection email for a candidate who applied for
[Job Title]. They made it to [stage they reached].
Tone: Warm, respectful, genuine. Not corporate-speak.
Include: Appreciation for their time, a specific positive
note (without being dishonest), encouragement to apply
for future roles.
Length: 4-6 sentences maximum.
For candidates who interviewed:
Personalize. They invested significant time. At minimum, mention something specific about their candidacy that was impressive, and if possible, share brief feedback that might help them in future applications.
Avoiding Screening Bias
Even with structured criteria, bias can creep in. Watch for these patterns:
Affinity bias. You gravitate toward candidates who remind you of yourself – same school, same background, same hobbies.
Halo effect. One impressive credential (Google, Stanford, Goldman Sachs) makes everything else look better.
Confirmation bias. After forming an initial impression, you look for evidence that confirms it.
Pattern matching. You prefer candidates who look like your current top performers, which perpetuates homogeneous teams.
Countermeasures:
- Score before comparing. Rate each candidate against the rubric individually before comparing candidates to each other.
- Blind where possible. Remove names, photos, and school names during initial screening if your ATS supports it.
- Calibrate with colleagues. Have two reviewers independently score the same 5 candidates, then compare. If scores diverge significantly, your rubric needs clearer definitions.
- Track your pipeline demographics. If your shortlist doesn’t reflect the diversity of your applicant pool, something in your screening is filtering unevenly.

Choose a role you’re currently hiring for (or one you’ve hired for recently). Using the framework above:
- List 4-5 evaluation dimensions based on the job requirements
- Assign weights to each dimension
- Define what “Strong” and “Below expectations” looks like for your top 2 dimensions
- Identify 2 knockout criteria
- Write one phone screen question with a scoring rubric
